AI Governance Is the New Cybersecurity — and Most Boards Aren’t Ready

For years, boards treated cybersecurity as a technical issue until reality forced a correction. Breaches hit revenue, reputation, operations, and regulatory exposure all at once. That changed the conversation. AI is on the same path now. Most boards still discuss AI as a growth topic, a productivity topic, or an innovation topic. It is all three. But it is also a governance topic. And the next serious failure may not come from a firewall gap or a missed patch. It may come from an unaudited model, an ungoverned agent, weak access controls, poisoned data, or a system no one can explain after it makes the wrong decision. NIST’s AI Risk Management Framework and its Generative AI Profile both center trustworthiness, governance, and ongoing risk management, not just model performance.
That is why I believe AI governance is the new cybersecurity.
Not because cybersecurity matters less. It does not. But because AI now sits close enough to customer decisions, internal workflows, content generation, security operations, and business judgment that the governance failure becomes a business failure.

Boards are asking the wrong first question
Too many boardrooms still start with, “What is our AI strategy?” That is fine as far as it goes. It just does not go far enough. The better first question is: What decisions, workflows, or customer interactions are already being influenced by AI, and who is accountable for governing them?
That question changes everything. It shifts the conversation from ambition to exposure. It moves the board from fascination to fiduciary oversight. It forces clarity around where models are being used, what data they rely on, who approved them, how outputs are validated, and what happens when they fail. The EU AI Act’s phased implementation has already put governance, literacy, and obligations for certain AI uses into motion, with prohibited-practice and AI literacy provisions applying from February 2025 and GPAI-related obligations applying from August 2025. That is not a future issue. That is a current operating issue. Boards that learned the cybersecurity lesson understand this pattern. Risk moves faster than policy. Adoption outruns oversight. Then one incident forces governance to catch up in public.
An unaudited model is a control failure, not just a cybersecurity risk
The phrase “unaudited model” should make boards as uncomfortable as “unmonitored privileged access.” Why? Because the risk is similar in structure. If a model or agent is making recommendations, summarizing sensitive data, handling customer interactions, assisting analysts, or feeding executive decisions, then the board should know whether it is governed. That means documentation, intended-use boundaries, testing, monitoring, access controls, fallback procedures, and ownership.
NIST’s AI RMF explicitly frames AI risk as something that must be governed across design, development, deployment, and use. This is where a lot of organizations get exposed. They treat AI like a feature instead of an operational system. They approve pilots without defining controls. They allow teams to experiment without requiring model inventories. They focus on productivity gains and ignore auditability. That is backwards. They are business enablers. The same logic now applies to AI. If the system matters to the business, it needs governance that matches its impact.
The threat model has changed
Traditional cybersecurity taught boards to think in terms of perimeter defense, identity, endpoint controls, monitoring, response, and recovery. AI adds a different layer of risk.
Now the board has to think about prompt injection, insecure output handling, training data poisoning, model denial of service, supply chain vulnerabilities, excessive agency, and sensitive information disclosure. OWASP’s Top 10 for LLM Applications highlights exactly these categories as current, practical security risks for AI systems.
That matters because many of these issues do not look like classic cyber incidents at first glance. They may show up as bad recommendations, fabricated summaries, policy violations, manipulated outputs, or agents taking actions outside their intended scope. The damage can still be material. In other words, the breach may not begin with intrusion. It may begin with trust misplaced in a system that lacked guardrails.
That is why AI governance belongs in the same conversation as cyber governance. Not adjacent to it. Inside it.
Mid-market companies are especially exposed
Large enterprises at least tend to have specialized risk, legal, and architecture functions. Mid-market companies often do not.
That does not make them safer. It makes the governance gap easier to miss.
A mid-market board may assume AI oversight lives with IT. IT may assume it lives with the line of business. The line of business may assume the vendor has it covered. That is how risk goes unmanaged.

What boards should demand now
Boards do not need to become model developers. They do need to become sharper governors.
That starts with a few plain questions:
Do we have an inventory of material AI use cases?
Do we know which models or agents touch sensitive data, regulated processes, or customer-facing decisions?
Who signs off on acceptable use, monitoring, and escalation?
Can management explain how models are tested, bounded, and reviewed?
Do we have a clear line between experimentation and production?
Are AI controls integrated into our broader cyber, compliance, and risk model?
Those questions are not theoretical. They are the beginnings of oversight. This is where a Principles-First Thinking Framework helps. The board window is right now
Cybersecurity became a board issue after enough damage made denial impossible.
Boards have a chance to get ahead of AI governance before that cycle repeats. The companies that do this well will not be the ones with the loudest AI narrative. They will be the ones with the clearest oversight model. They will know where AI is being used, what risks come with it, and how those risks are being managed in production. They will treat AI governance as a core business discipline, not a side conversation for legal or IT. That is the shift now underway.
AI governance is the new cybersecurity because the underlying board question is the same: What can hurt the business if leadership does not govern it early enough?
For a growing number of organizations, AI is now on that list.
And the boards that are not ready should move fast. Just not recklessly.
That is how real governance works.
